<p>Pour nous, l&rsquo;année 2016 fut riche en expériences et découvertes : participations à plusieurs conférences, dont la Wold Cocoa Conférence à Punta Cana, et visites de plantations et de centres de traitement post-récolte. Ces voyages se sont déroulés en fonction des opportunités et du temps libre laissé par nos activités de conseil en organisation et systèmes d&rsquo;information pour la microfinance.</p>
<p>L&rsquo;agenda fut serré : voyage au Vietnam (<a href="http://ecacaos.com/vietcacao/" target="_blank">Erithaj</a>, <a href="http://ecacaos.com/marou-plantation-de-madagui/" target="_blank">Marou</a>, <a href="http://ecacaos.com/puratos_grand-place/" target="_blank">Puratos Grand-Place</a>), retrouvailles avec mes amis planteurs à Bahia, petit circuit au nord de la <a href="http://ecacaos.com/contrastes-en-republique-dominicaine/" target="_blank">République Dominicaine</a>, participation à <a href="http://ecacaos.com/academia-de-cacao-ingemann-nicaragua/" target="_blank">l&rsquo;Academia de Cacao </a><a href="http://ingemann.com.ni/" target="_blank">d&rsquo;Ingemann </a>au Nicaragua puis visites de coopératives dans les environs de Waslala, <a href="http://ecacaos.com/boucle-s-du-cacao-en-cote-divoire/" target="_blank">première visite de plantations en Côte d&rsquo;Ivoire </a>(un pays où nous n&rsquo;étions pas retourné depuis 1991 !). C&rsquo;est dommage que nous ne prenons pas toujours le temps de faire des comptes-rendus. Une bonne résolution pour l&rsquo;année 2017 ?</p>

<p>L&rsquo;agenda de cette année commence à se remplir. Nous ne pouvons pas résister à l&rsquo;appel de la Côte d&rsquo;Ivoire et nous y retournerons dès le 23 janvier pour 2 semaines. Il nous est impossible d&rsquo;envisager de rater <a href="http://www.chocoa.nl/events/chocoa-festival/" target="_blank">Chocoa 2017 </a>à Amsterdam fin février. D&rsquo;Amsterdam nous partirons directement vers le Pérou : 3 mois, avec l&rsquo;ambition de prendre plus de temps pour approfondir nos recherches sur la fermentation et le séchage.</p>
<p>Et après ? Envisager de se &laquo;&nbsp;poser&nbsp;&raquo; quelque part entre + et &#8211; 20° de latitude : beaucoup moins de consulting, plus d&rsquo;opérationnel. Nous emportons nos cahiers de notes. Les pages restent à écrire.</p>

<p>We translated the template we are using to evaluate some cocoa farms in Bahia (see our previous posts in French: a first <a href="http://ecacaos.com/evaluation_plantation/" target="_blank">evaluation </a>and <a href="http://ecacaos.com/diagnostic_fazenda2/" target="_blank">a second one</a>). The aim of each assessment is to provide a precise picture of a cocoa plantation and to draft possible action plans to improve its financial viability. Any farm should be considered as an enterprise. Therefore, we strive to evaluate all its components. <p>Nous poursuivons l’élaboration d’un canevas d’évaluation technico-commerciale de plantations de cacao. Une présentation succincte de ce travail a été donnée dans un article précédent: <a href="http://ecacaos.com/evaluation_plantation/" target="_blank"><em>Comment évaluer une plantation de cacao ?</em></a> Après avoir illustrer notre démarche à travers la présentation d’une fazenda au Brésil, nous continuons par une autre fazenda bahianaise. Cette ferme fut visitée elle aussi par Philippe Vaucher, consultant cacao et lui-même planteur. Le challenge est d&rsquo;arriver à poser un premier diagnostic en un minimum de temps : 1 seule journée de visite, en sachant que les planteurs documentent le plus souvent très mal leurs activités techniques et commerciales. <p>Quel est le but recherché ? Telle est bien sûr la<span lang="FR"> première question à se poser lorsqu’on entreprend toute démarche d’évaluation. Notre démarche est de faire l’état des lieux d’une ferme de cacao pour en apprécier sa «valeur» du point de vue économique, social et environnemental. Forces, faiblesses, opportunités, risques : que vaut la plantation, tant du point de vue technique que commercial ? Ce diagnostic doit pouvoir se traduire en plan d’actions. Que faut-il prévoir pour maintenir la ferme en l’état ? Si on estime que la plantation a un bon potentiel: quels sont les axes d’amélioration et quels investissements faudrait-il prévoir ?</span></p>
<p>Un tel travail d’investigation externe peut intéresser un propriétaire qui veut faire le point sur son exploitation. Il peut s’agir aussi d’une «due diligence» pour un investisseur cherchant à acquérir une plantation ou à y participer. Une évaluation indépendante est aussi un élément essentiel pour l’instruction d’un dossier de financement. Enfin l’évaluation d’un échantillon de plantations d’une même région, voire membres d’une même coopérative, peut permettre de dégager des axes d’interventions dans le cadre d’un projet d’appui au développement.</p>
<p>Nous avons élaboré un premier canevas d’évaluation, que nous appliquons à plusieurs fermes pour pouvoir l’affiner au fur et à mesure. Ce travail est entrepris par Gabriel Metz, fondateur d’eCacaoS, et par Philippe Vaucher, consultant cacao et lui-même propriétaire-exploitant d’une fazenda à Bahia. À partir de ce canevas, nous effectuons des études de cas. Et le canevas d’évaluation sera progressivement amélioré.</p>

<p>Il s’agit dans ce cas précis d’évaluer une fazenda bahianaise, dont l’activité principale est le cacao. L’évaluation de cette fazenda de taille «moyenne», voire petite (dans le contexte bahianais !) porte sur les éléments qui suivent :</p>

<li>Description environnementale</li>
<li>Infrastructures dans la propriété</li>
<li>Plantations</li>
<li>Cueillette et traitements post-récolte</li>
<li>Autres cultures et activités</li>
<li>Personnel/Main d´œuvre</li>
<li>Certification(s)</li>
<li>Rentabilité économique actuelle</li>
<li>SWOT (analyse forces/faiblesses/opportunités/risques)</li>
<li>Estimation de prix de la propriété</li>
<li>Plans d´action (scénarii : status quo; amélioration progressive)</li>
</ul>
<p>L’étude de cas vise à donner une évaluation argumentée et précise. Un tel travail peut être allégé si l’on cherche à obtenir une appréciation plus rapide et donc plus sommaire. Mais il s’agira néanmoins de couvrir succinctement ’ensemble des éléments cités plus haut – en se concentrant sur les points essentiels. Nous aurons également l’occasion d’étudier des plantations dans d’autres pays. Là encore, la pratique conduira à ajuster un canevas d’évaluation qui a pour ambition d’être un instrument de documentation et d’analyse.</p>
